The Broke/Fix Model: What It Is and How It Blocks New Possibilities

When coaching or consulting with organizations, one recurring pattern we see is what I call the “broke/fix model.” Under this model, we implicitly or explicitly assume something is broken, and the job is to fix it. On the surface, this seems reasonable: find what’s not working, diagnose it, repair or eliminate it. But over time, this mindset becomes a lens that limits what we see, what we imagine, and what we build. It frames problems as the central reality rather than possibility; deficits rather than strengths; what’s missing rather than what’s present and generative.

In this post I’ll unpack the Broke/Fix Model, show how it limits innovation and engagement, and present frameworks that suggest more generative ways of seeing and acting into possibility.

What the Broke/Fix Model Looks Like

Here are typical symptoms of a company culture when the Broke/Fix Model is predominant:

• Emphasis on problems, gaps, faults, errors as starting point (“What’s wrong?”).
• Diagnoses and root-cause analyses dominate early stages.
• Fix = remove/repair what is broken; often the aim is return to “normal” or “baseline.”
• Success is measured by a reduction of negative indicators (errors, complaints, failures).
• Less attention to what is already working, what strengths or successes exist, or what could be built upon.

This is not inherently bad—sometimes broken things do need to be fixed. But when this perspective is the default, it tends to blind us to possibilities, sap morale, reinforce deficit narratives, limit creativity, and can even perpetuate the very problems we’re trying to solve.

How It Limits Possibility

1. Fixation on what’s wrong diminishes what’s right

When we always look for what’s failing, we overlook the existing strengths and capacities that can be leveraged. This can lead to solutions that are reactive, patchwork, or shallow, rather than generative or transformative.

2. Negative framing reduces psychological safety, engagement, creativity

Constant focus on deficits tends to put people on the defensive, increase blame, reduce a sense of ownership or hope. People may feel that nothing they do is ever good enough.

3. Narrow vision for what “good” or “better” looks like

If “better” simply means “less bad,” then innovation tends to stop at incremental improvements. New possibilities—different futures—are harder to imagine.

4. Reinforcement of status quo power structures

Often, those defining what is “broken” are in authority; solutions are imposed from “above.” This dynamic both limits participation and can ignore systemic causes or unseen strengths in less powerful parts of the system.

5. Risk of burnout and demoralization

Focusing on fixing failures or gaps can be exhausting. Successes may be taken for granted; failures loom large.

Moving Toward a More Generative Model

I’m not arguing that we should never notice breakdowns or fix problems. Rather: we should expand our default frame so that possibility, strengths, assets, and generative potential are in view alongside what needs to be improved.

Below are some shifts and practices that help shift into a more generative culture:

From:  What’s wrong?

To: What’s working / what’s possible?

Practice Changes:

Start meetings by asking for stories of success, peak experiences, or what people do well. Use those as building blocks.

From: Fixing deficits

To: Amplifying strengths

Practice Changes:

When designing interventions, ask “how can we do more of what already works?” not just “how to fix what isn’t.”

From: Reactive

To: Generative / anticipatory

Practice Changes:

Build visioning, dreaming, protyping these into processes—identifying what could be, not just what mustn’t be.

Implications for Leaders and Change Agents

• Be aware of the lens you bring: when diagnosing issues, notice if the language, questions, mindset are defaulting to broken/fix.
• Create space (agenda, process, time) for discovery of success and strengths.
• Use tools like Appreciative Inquiry or look at what successful outliers are doing to balance or shift perspectives.
• Measure not just what you eliminate (errors, problems), but what you grow (capacity, innovation, wellbeing).
• Watch for unintended consequences: e.g., by focusing too much on fixing, you may inadvertently suppress experimentation, stifle morale, or ignore hidden potential.

Conclusion

The broke/fix model has its place—but when it dominates our thoughts and actions, it narrows possibility, mutes strengths, burns out energy, and keeps us stuck in what’s already known rather than what’s possible. By incorporating strength‐based frames, co‐inquiry, co-creating, dreaming and visioning, we can transform not just what we fix, but how we imagine, build, and live into fresh new futures.

When Leading Feels Like Herding Cats

Every person is innately wired to process information and make decisions in a specific way. This human wiring doesn’t change—it’s how we’re hardwired. When you understand this wiring, you stop trying to “fix” people and start leading them in alignment with their natural strengths.

Here’s what that looks like in action:
Someone wired for Structure, Certainty, and Information needs clear definitions and expectations. Without them, they stall.

Someone wired for Face-to-Face Interaction placed in an isolated or remote setting may disengage quickly.

Those wired for Think Time need space to process before responding. If forced to speak on the spot, you miss their best insights.

Without understanding these human wiring patterns, it’s easy to mislabel team behavior as lazy, unmotivated, or resistant. In reality, your team may just be wired differently than you.

Leading more effectively starts with awareness. When you lead with wiring in mind, you can:

✔️ Uncover the real reasons behind performance patterns
✔️ Assign roles based on natural strengths
✔️ Eliminate bottlenecks and avoid burnout
✔️ Shift your team from no-shows to full engagement

It’s not about changing people—it’s about changing how you lead them.
That’s when the chaos fades.
That’s when leading stops feeling like herding cats—and starts feeling like progress.

From Resistance to Buy-In: How ‘Why’ Transforms Organizational Change

As you know, organizational change is necessary for growth, innovation, and sustainability. However, implementing change isn’t simply about deciding what must be done and announcing it to your team.

As a leader, you must go deeper by answering a critical question: Why? Why are you making the change?

Why Understanding “Why” Matters

Human wiring plays a significant role in how individuals respond to change. For people naturally wired toward certainty and information, unexpected changes can provoke resistance, confusion, or even outright refusal. These individuals thrive on understanding the logic and purpose behind actions. When you take the time to explain why change is necessary, you create alignment, clarity, and buy-in.

In my book, Me, Myself, and Why? The Secrets to Navigating Change, I underscore that when you fail to address the “why,” you risk alienating a key segment of your team, leading to poor morale, increased turnover, and ultimately, failed initiatives. Conversely, when you articulate the purpose behind change, you invite collaboration and commitment.

Articulating the Why: Leading with Clarity and Intention

The key to explaining the “why” is to connect it to outcomes that also resonate with the audience. A one-size-fits-all explanation won’t suffice because each team member processes information differently.

In addition to explaining the why, you should:

1. Tailor Your Communication
For analytically wired individuals, use data and logic to support the change.
For relationship-driven team members, focus on the human impact and shared values.

2. Tie the Why to Tangible Outcomes
Highlight the possibilities that the change will lead to—for the organization, the team, and individuals.

3. Repeat and Reinforce the Message
Communicating change is not a one and done. Reinforcement builds certainty. Use multiple channels and formats to ensure clarity.

Examples

Example 1: Implementing New Technology

A manufacturing company wanted to adopt a new project management platform. Initially, the leadership team only announced the what—the new platform—and the how—training schedules. Employees pushed back, questioning why they needed to abandon the familiar tools.
The leadership recalibrated their messaging. They explained why the change was occurring:

• The old system couldn’t scale with company growth.
• The new platform would streamline processes, reduce errors, and save hours of repetitive work.
• By connecting the “why” to benefits for employees—less stress and more efficiency—the leadership turned skeptics into advocates.

Example 2: A Shift in Strategic Direction

A retail chain shifted its focus from brick-and-mortar stores to e-commerce. Employees, particularly those in physical locations, felt threatened and uncertain about their future. The CEO took a transparent approach, hosting town halls to explain the strategy.

Why: Consumer behavior was shifting rapidly toward online shopping, and adapting was necessary to remain competitive.
What it would lead to: Growth opportunities in e-commerce and investments in reskilling employees for digital roles.
This clarity reassured employees and positioned the company as forward-thinking.

The Science of Explaining “Why”

Research supports the effectiveness of explaining the “why” during change. Studies published in the Journal of Organizational Behavior found that when leaders provide a clear rationale for change, employees are more likely to engage positively and exhibit higher levels of trust and motivation.

Final Thoughts on Navigating Change

Navigating change is about more than getting from Point A to Point B; it’s about enrolling others in a way that they are moved and motivated around the change. Leaders who align their strategies with human wiring by focusing on the “why” foster environments where employees feel valued and empowered. When people understand the purpose of change—and see the possibilities of what it leads to—they’re more likely to commit to the journey.

To implement this approach in your own leadership practice, reflect on your audience’s natural wiring, craft a compelling “why,” and ensure it not only aligns with your company values and priorities but that others see something for themselves in their active participation in the change. Because ultimately, the secret to successful change isn’t just explaining the “what” or the “how”—it’s making the “why” resonate.
